Most pipelines are built by whoever got to the settings page first: stages copied from a template, probabilities left at HubSpot defaults, no required fields, and a 'Closed Lost' reason list of 'Other'. Six months later the forecast is fiction and nobody knows which deals are real.
A pipeline is a model of how your customers buy, expressed in HubSpot objects. The consultant's job is 70% sales-process interviewing and 30% configuration. Vet accordingly.
What to ask a pipeline consultant before hiring
- 01"Walk me through how you'd design our stages." — the right answer starts with interviewing reps and mapping the buyer journey, not with HubSpot's stage settings.
- 02"How do you set stage probabilities?" — beware anyone who leaves defaults. Probabilities should come from your historical conversion data between stages.
- 03"What fields do you require at each stage, and why?" — required properties per stage are how you stop garbage entering the forecast.
- 04"How do you handle multiple pipelines?" — new business, renewals and upsell usually need separate pipelines with different stages.
- 05"What does handover look like?" — you want documented stage definitions, a forecast report built from the new pipeline, and rep training.
What a good pipeline build actually includes
- Stage names based on buyer actions ("Technical validation complete") not seller actions ("Follow-up call booked").
- Entry and exit criteria per stage, written down and agreed with sales leadership.
- Stage probabilities calibrated from your historical win rates.
- Required properties per stage — amount, close date, next step, decision process.
- A forecast category model and the forecast report your leadership will actually read.
- Deal rotting rules and automation for stale deals.
- Closed-lost reasons that enable analysis, not a free-text field.
The proof to demand
Ask to see a pipeline the consultant has built before: the stage definitions document and the forecast report it feeds. If they can't show both, they configure settings rather than design pipelines.
