Losing visibility to AI search

Rankings held steady and the traffic left anyway

The most confusing analytics pattern of the last two years: nothing looks broken. Positions are stable, the site is healthy, no penalty, no redesign. The clicks simply stopped arriving because the answer is now on the results page.

Short answer

Why is our organic traffic falling while our rankings stay the same?

Because the result page now answers the question. AI Overviews and assistant responses satisfy informational queries without a click, so impressions hold, average position holds, and click-through rate falls — that specific pattern in Search Console is the signature. The response is threefold: identify which of your pages lost CTR rather than position, shift informational content toward being the cited source inside those answers rather than the destination after them, and rebalance the content mix toward queries that still require a click — comparisons, pricing, tools, implementation detail and anything requiring your specific data.

01

How this shows up

If four or more of these are true, this is your problem.

  • Impressions flat or rising while clicks fall
  • Click-through rate declining on informational pages specifically
  • Top-of-funnel blog traffic falling faster than commercial pages
  • An AI Overview visible for your best-performing queries
  • Conversion rate steady, so the remaining traffic is fine — there is just less of it
  • No technical or algorithmic explanation that fits

02

Why it happens

  • Zero-click informational queries

Definition and how-to queries are the most fully answered on the results page. If your traffic was concentrated there, the loss is concentrated too.

  • Content that is easy to summarise

Generic explainer content is exactly what an overview can replace. Content with proprietary data, tools or specific methodology is not.

  • No presence inside the answer

If the overview cites competitors, you lose the click and the visibility. Being the cited source recovers part of the value.

  • Unbalanced funnel mix

Sites whose traffic was 80% informational feel this hardest. Commercial and comparison queries still generate clicks.

The mistake is treating this as an SEO failure and producing more of the content that is being replaced. The traffic loss is structural, and the response has to change what the content is for, not how much of it there is.

How we fix it

  1. 01

    Diagnose precisely

Search Console analysis separating pages that lost position from pages that lost only CTR. Those are different problems with different fixes.

  2. 02

    Become the cited source

Restructure the affected pages for extraction so that when the overview answers the question, your brand is attached to the answer.

  3. 03

    Rebalance toward click-worthy intent

Comparisons, pricing, implementation detail, original data and interactive tools — queries where a summary is not a sufficient answer.

  4. 04

Build assets that require a visit

Calculators, checkers and generators cannot be summarised away. Our workflow naming generator and spam checker exist for exactly this reason.

  5. 05

    Report on the right metric

Track citation share and qualified sessions alongside rankings, so success is measured against how search now works.

05

What changes afterwards

  • A clear split between pages losing position and pages losing clicks
  • Brand presence inside the answers that replaced your clicks
  • A content mix weighted toward intent that still converts
  • Interactive assets that generate visits summaries cannot replace

Questions

People ask us this

Should we stop publishing informational content?

No — it still builds the entity presence that gets you cited. But it should be written to be quoted rather than to be the destination, and it should not be the whole strategy.

How do we measure success now?

Citation share across a defined prompt set, click-through rate by intent type, and qualified sessions and pipeline — not raw sessions or average position alone.

Will this get worse?

The direction of travel suggests more queries answered in place, not fewer. That argues for shifting the mix now while competitors are still measuring themselves on rankings.
