You bought the licences and the team never adopted the system

Every low-adoption conversation starts the same way: leadership thinks it is a discipline problem, reps think it is a tool problem. Usually the reps are closer to right. If logging a call takes six clicks and produces nothing a rep can use, they will keep their real pipeline in a spreadsheet.

Short answer

Why is our sales team not using HubSpot, and how do we fix adoption?

Adoption fails when the CRM costs a rep more time than it gives back. The usual causes are a pipeline that does not match how deals actually progress, required fields that serve reporting rather than selling, duplicate data entry because email and calendar are not properly connected, and no visible consequence to skipping it. Mandates do not fix any of that. What works is diagnosing where the friction is, redesigning the pipeline and property model around real selling behaviour, automating the data capture that reps were doing manually, delivering role-based training rather than a generic demo, and reporting on adoption so gaps surface early. Most teams show a meaningful shift within one quarter.

01

How this shows up

If four or more of these are true, this is your problem.

  • Deals updated in bulk the day before a pipeline review
  • Reps maintaining a personal spreadsheet as the real forecast
  • Activity logging inconsistent or absent across the team
  • Notes and next steps living in inboxes rather than the record
  • Managers coaching from memory because the data is not there
  • Licences assigned to people who log in once a month

02

Why it happens

  • The pipeline does not match reality

Stages named after internal process rather than buyer behaviour force reps to guess. Guessed data is worse than no data because it looks credible.

  • Required fields that help nobody selling

Every mandatory property that exists only for a report is a tax on the person entering it. Requirements need to be justified at the point of entry.

  • Manual capture that should be automatic

If email, calendar and calling are not properly integrated, reps are typing in what the system could have captured for free.

  • Training that was a demo

A one-hour walkthrough of every feature is not enablement. Role-based training on the ten things that person does daily is.

Unused licences are the smallest part of the cost. The real loss is that every forecast, coaching conversation and territory decision is made from data the team does not believe in, which means it is made from opinion instead.

How we fix it

  1. 01

    Diagnose the friction

We interview reps and watch how they actually work before touching configuration. Adoption problems are specific, and the people avoiding the system can usually tell you exactly why.

  2. 02

    Redesign around selling

Pipeline stages with real exit criteria, required fields justified individually, and views that give a rep their day rather than a database.

  3. 03

    Automate the capture

Email and calendar integration, call logging, sequence automation and templates so being in HubSpot is faster than working around it.

  4. 04

    Train by role

Separate sessions for reps, managers and ops, focused on daily tasks, with playbooks and recordings for onboarding new hires later.

  5. 05

    Report on adoption

A simple adoption dashboard — logged activity, stage hygiene, overdue tasks — so managers coach on it weekly instead of discovering the gap at quarter end.

05

What changes afterwards

  • Reps who use the CRM because it saves them time, not because they were told to
  • Pipeline reviews run from live data rather than pre-review bulk edits
  • Managers coaching on activity and stage hygiene as a routine
  • New hires productive faster because the playbook is in the system

Questions

People ask us this

How long does it take to improve CRM adoption?

Expect a visible shift within one quarter. The redesign and training take around six weeks; the habit change follows once reps see the system giving something back.

Should we mandate CRM usage?

A mandate without a redesign produces compliance theatre — fields filled with anything to clear a validation. Fix the friction first, then hold the standard.

Do you train the whole team or train the trainer?

Both are available. We usually run role-based live sessions for the team plus a deeper admin handover, and leave recordings and playbooks so you can onboard future hires yourself.
