Start with the work, not the badge
The HubSpot Solutions Directory lists thousands of partners, and the tier badges (Gold, Platinum, Diamond) mostly measure how much HubSpot software an agency sells — not how well they implement it. We've taken over portals from Diamond partners that were disasters, and from uncertified freelancers that were immaculate.
What predicts success is whether the agency has done your specific job before. Migrating 70,000 records from Salesforce is a different discipline from building a marketing nurture program. Ask for the engagement that most resembles yours, then ask to see the actual deliverables — a portal walkthrough, a migration reconciliation report, a workflow documentation sample.
The questions that expose weak agencies
Weak agencies answer these badly. Strong ones answer them before you ask.
- 01"Who exactly will work on our portal, and what are their certifications?" — you want named people with HubSpot Solutions Architect or platform certifications, not "our team".
- 02"Show us a reconciliation report from a recent migration." — if they migrate data without a record-count and field-level reconciliation report, walk away.
- 03"What happens in week one?" — a real methodology starts with discovery and an audit. "We can start building Monday" is a red flag, not a virtue.
- 04"What do you document and hand over?" — if the answer is vague, you'll be hostage to them forever.
- 05"What will you tell us NOT to buy?" — an agency that never talks you out of a HubSpot tier or feature is a reseller, not a consultant.
Red flags worth walking away from
- Quoting a fixed price before seeing your portal, data or processes.
- No discovery or audit phase in the proposal.
- Case studies with no named client, no numbers and no artefacts.
- "We'll figure out your data model during the build."
- Adoption and training reduced to a single handover call.
- Every answer is "yes, HubSpot can do that" with no trade-offs discussed.
Pricing models, decoded
Fixed-scope projects work for migrations and implementations with a defined end. Retainers work for ongoing optimization and admin. Hourly works for audits and rescue missions. Be suspicious of a fixed price for a fuzzy scope — the agency has either padded it 40% or will change-order you to death.
A sensible engagement for a mid-market implementation runs four to eight weeks with a named team, weekly demos and a written handover. Anything dramatically cheaper is skipping discovery, testing or training — and you'll pay the difference later in cleanup.
A simple scorecard
Score each shortlisted agency 1–5 on: relevant proof, named senior people, written methodology, data migration rigour, training plan, and willingness to say no. Weight 'relevant proof' double. The agency that scores highest usually isn't the biggest — it's the one that asked you the hardest questions in the first call.
